Probably because Rose's original words changed Sapphire more than Ruby.

I knew the theory was true since Pink was first mentioned in season 3. Granted, I didn't think the solution to the mystery would be something as simple as a transformation trick. In my mind, it was something more elaborate, like Rose and Pink really were different Gems, but Rose allowed Pink to take over her body in a way much like how Steven took over Lars's body. Or that Rose was made specifically to serve as an empty, alternate body she could jump into and secretly fight in the war while she destroyed her old body.

I admit the later eyewitness account that Rose "shattered" Pink made me question how much I wanted it to be true, but I never abandoned the thought. And yes, I knew the horrible ramifications that Pink faking her own death would have from the start. That just shows how good these writers are at keeping us on our toes. And it certainly makes me want to know where everything will go even more.

Clearly the other Diamonds didn't know anything. They also didn't know Rose's sword couldn't shatter gems. And I doubt they'd ever pay any special attention to a living piece of furniture that Pearls are normally treated as.

And you're wondering why Sapphire was so pissed off about the whole thing in the next episode promo. The Gem who inspired her to be her own Gem was lying about herself the whole time.

Even people we can consider "good" can succumb to petty revenge. YD's actions are definitely bad for Earth, so she is undeniably an enemy. But our planet is but a speck in the vast reaches of the cosmos. And just as we discovered there was more to Jasper than just "that she-bitch soldier", there may be more to Yellow Diamond than meets the eye. She'll probably still be a bitch, though.

If you mean Pink Diamond turned into Rose Quartz, there's actually a more thorough theory out there than saying PD simply "turned" into Rose.

If we assume PD and Rose are the same, and that she shared Steven's abilities, then it's possible that PD entered Rose's body much like how Steven did with his watermelon clones and Lars, right as her gem was shattered. This would mean that Rose already existed at the time of the rebellion, leading the Crystal Gems against her.

Perhaps PD entered Rose's body to save herself out of spite, only to learn to appreciate the Earth as time went on. Perhaps every little thing Rose told Steven was a lie. Or perhaps she realized Rose was right as the war went on. But my favorite explanation is that PD was the true founder of the Crystal Gems, creating Rose specifically to lead the rebellion, or to enter her body and lead it from the very beginning.

Whatever the case may be, the bottom line is this: it's entirely possible PD orchestrated her own death.
